The FastPass to Production: Building a Platform That Empowers Teams, Rather Than Constraining Them

Delivering to production once a month, with a shared monolith, centralized testing, and a single pipeline: that was our daily reality… and also the source of a lot of frustration. Teams moved slowly, got in each other’s way, and constantly hit a bottleneck on the validation side. Delivering several applications per year felt difficult, let alone on a quarterly basis.
So we changed our approach: make product teams autonomous and accountable, enabling them to deploy to production themselves while ensuring security, consistency, and global visibility.
To make this happen, Ops and Devs became platform engineers and enablers, building a true FastPass to production.
In this talk, I will share how we:
- built a Kubernetes platform and a GitHub Actions CI setup designed for self-service,
- created a Golden Path and a templating system to help teams get started quickly while staying aligned,
- introduced Tracker, an open-source tool providing a reliable view of everything happening in production,
- demonstrated that deploying more frequently does not necessarily mean causing more incidents,
- tackled the challenges that remain: keeping dozens of projects consistent, fostering a culture of autonomy, and progressively moving towards more infrastructure-as-code.
Beyond the technical aspects, this is above all a story about trust: how do you move from a blocked organization to one that delivers quickly, frequently… and responsibly?
